The 60-Second Lead Response Playbook

A complete blueprint for getting every lead a real response in under 60 seconds — using AI voice, SMS, and email working in lockstep.

Speed-to-lead is the single biggest predictor of whether a lead converts. The first business to respond wins 78% of the time. Yet the median small business takes 47 hours to follow up. This guide closes that gap permanently.

Why 60 seconds matters

A 2024 InsideSales study (and our own data across 200+ deployments) shows lead-to-call rate drops by ~10× when response time exceeds 5 minutes. After 30 minutes, the lead is functionally dead — they've moved on, talked to a competitor, or lost the impulse that made them inquire in the first place.

Sub-60-second response captures attention while the lead is still on your website, still hot, and still expecting you. It feels human. It signals competence. And it pre-empts every other vendor they were going to call.

The stack — what we deploy

You need three layers, all firing simultaneously the moment a lead is captured:

  1. Voice AI — places a call within 30 seconds of the form submit. Identifies itself, qualifies the lead, books the appointment, captures notes.
  2. SMS — sends a personalized text within 60 seconds of the form submit. Even if the call doesn't connect, the text lands.
  3. Email — sends a confirmation + calendar link within 90 seconds. Catches the leads who don't pick up phones.

All three should run from a single trigger, not as a sequence. Sequencing them (call, then text 5 min later, then email 10 min later) defeats the entire purpose.

Tools we use

  • Voice agent layer: Vapi or Retell (both are excellent in 2026). ElevenLabs for the voice. Cartesia if you need sub-200ms latency.
  • CRM + workflow engine: Go High Level (GHL). It's not the prettiest tool but it's the only one that natively handles voice, SMS, email, and calendar in one workflow node.
  • Phone system: Twilio (provisioned through GHL). A2P 10DLC compliant from day one.
  • Calendar: GHL native, or Cal.com if you need branded booking pages.

The trigger

The whole system fires from any of these events:

  • Form submit on the website
  • Inbound call to your business number (even if missed)
  • Chat widget conversation start
  • Inbound SMS to your business number
  • New row in a connected lead source (Apollo, Leadfeeder, Meta lead form, Google Lead form, TikTok Lead Gen)

The trigger creates the contact in GHL, tags it with new-lead + the source (e.g. source-meta-ad), and immediately fires the 60-second workflow.

Workflow — node by node

Step 1 — Trigger (0 sec)

Contact created with phone + email. Tagged. Routed into the workflow.

Step 2 — Voice AI call (0–30 sec)

The voice agent calls the lead with a script like:

"Hi {first_name}, this is Maya calling from {business_name}.
I saw you just inquired about {service}. Quick question — are you looking to get this handled in the next 30 days, or just exploring? ..."

From there, the agent qualifies, handles 2–3 common objections, and books a calendar slot. If voicemail, it leaves a 15-second message and moves to step 3.

Step 3 — SMS (60 sec)

Sent via business 10DLC number. Personalized with the lead's name and the service they inquired about. Always includes a calendar link.

"Hey {first_name} — Elijah from {business_name}. Just tried calling about {service}.
If now's a bad time, here's my calendar: {booking_link}
Or text me back and we'll figure out a time."

Step 4 — Email (90 sec)

Sent from a real human inbox (not a noreply@). Subject line: a question, not a confirmation.

Subject: Quick q about {service}, {first_name}?

Hey {first_name},

I just tried calling. If we missed each other, no worries —
here's my calendar: {booking_link}

Quick question for you: what's driving the interest in {service}
right now? Want to make sure I prep the right info before we talk.

Step 5 — Branching (5 min)

After 5 minutes, branch based on what happened:

  • Booked a call: Tag booked, exit workflow, enter pre-call nurture.
  • Replied to SMS or email: Notify your team, hand off to a human.
  • No response: Send follow-up SMS at 30 min, then 4 hr, then 24 hr, then daily for 7 days.

The numbers we see

  • Lead-to-call connection rate: 38% (vs ~6% industry average for outbound)
  • Lead-to-booking rate: 34% (vs ~8% industry average)
  • Show-up rate on booked calls: 78% (vs ~40% with no nurture)

Reality check: a 60-second system is not a magic wand. If your offer is weak, your pricing is wrong, or your lead source is garbage, no automation fixes it. Speed amplifies what's already working — and exposes what isn't.

Common mistakes

  • Letting your AI sound like an AI. Use a real voice clone. Use a real name. Don't introduce yourself as "an AI assistant" — leads hang up.
  • Sending the SMS from a different phone number than the call came from. Use the same Twilio number for both. Consistency builds trust.
  • Sending email from a noreply address. Send from a real, monitored inbox.
  • Not handling missed-call text-back. Inbound calls that go to voicemail should immediately trigger an SMS. Most CRMs don't do this by default.
  • Forgetting to dedupe. Same lead fills out form twice — they should NOT get hit again. Tag and check.
